the shading does not work for this style at all, plus most of them look pillow-shaded.

shade them... well ?
shade them in the style and pillow shade. it's not that hard to analyze

Yeah, the shading doesn't look to good, plus I'm not terribly fond of the colors. The dithering on the purple-haired girl isn't good, either. Fix those thing up and they should look better.

I'm sorry to say, but if pillow-shading is your "style" then you suck.
Anyway, cruelty aside, you need a real light source. Unless these characters are in a rave or something, the shading is inconsistent because the light source seems to be all over the place. In TotW style, the lightsource comes from in front of the character, slightly overhead. Start with that.

However terrible the shading and what-not is, I like the sprites. Despite that, you need to change the angle of the swords.
